GM. This is Milk Road AI PRO, your field guide to software growing legs and walking into the global labor force.
Quick recap of where we’ve been.
From 2022–2024, AI was mostly a software story. LLMs got dramatically better at text, code, and images, pushing the cost of cognitive work sharply lower.
But the physical world still runs on labor, infrastructure, and real-world constraints.
That’s why the next chapter of AI is about software moving into machines.
Today we go deep on embodied AI - specifically humanoid robots - and what has to happen for them to become economically real.
Here’s what we’re covering today:
- 🤖 The core thesis: Why humanoids are the most important embodied AI form.
- 🏭 The supply side: Where humanoid supply is coming from and what is still missing.
- 📦 The demand side: What drives adoption, and what slows deployment.
- 📅 The timeline: When pilots could become scaled deployments.
- 💰 The investment map: How to think about the value chain over the next 12+ months.
Let’s get into it.
From mind to AI bodies
LLMs collapsed the cost of digital work, but atoms did not care. AI could write a sonnet about a dishwasher, but it could not load one.
Now in 2026, the thesis shifts to embodied AI. Meaning foundation models inside machines that can sense the world, plan in real time, and act in 3D space.
Unlike classic automation that needs a perfectly staged environment, these systems can handle messy reality by seeing, deciding, and adjusting mid-move.
Archetypes of embodied AI
Embodied AI is not one single product.
It is a zoo of machines optimized for different environments, constraints, and payback windows.

Why focus only on one animal in this report?
The crown jewel is the Omni-Morph (humanoid).
The math is simple:
Humanoids target an enormous market.
Global physical labor represents roughly $60T annually, far larger than any other sector like transportation or healthcare procedures.
In effect, humanoids could decouple economic output from demographic labor constraints.
Job vacancies per unemployed person are growing (on a 20 year basis) due to a structural incline of the working-age populations across China, Japan, the U.S. and Western Europe.
So, humanoids are a key solution to fill the emerging workforce gap we are seeing across industries and geographies, especially in industries with low productivity e.g., healthcare, construction or hospitality.
The supply side of Omni-Morphs (Humanoids)
Today’s humanoid market is not a mature industrial sector.
It is a hardware development ecosystem in its mid-to-late R&D stage, as you can tell from the absolute production volumes outlined in the chart below.
Supply is on a steep growth curve, from <500 units in 2023 to about 16,000 in 2025.
However, these were mostly China-shipped developer “shells” rather than labor-ready workers.
Around 80-90% of produced humanoids in 2025 came from China. They do not yet have the capabilities to provide real, economic value in environments they are not familiar with.
Chinese vs U.S. humanoids
China is taking the “flood the market with cheaper bodies” route, with hundreds of different companies working on humanoids so teams can iterate fast and fight on cost through the EV and consumer electronics supply chain.
The U.S. is taking the opposite approach, with only about five (Tesla, FigureAI, Agility Robotics, Apptronik and Boston Dynamics) serious programs and tightly controlled deployments while trying to prove near-perfect autonomy before scaling.
Bottom line: No Chinese or U.S. maker has publicly shown reliable end-to-end, hands-off autonomy that replaces a full human shift in messy real-world work.
